Vault run in 4:26 with only common items, no torment shard levels and ~230k worth of upgrades. When levelling the traits I was mainly prioritising were: Base Health, Base Defence, % Defense, % Health, % Regeneration and Damage (Main Weapon) / Damage. One thing to highlight is you should definitely try to avoid monsters when approaching an orb. This is because 'Flame Strike' can do massive damage when fully charged but resets when hitting an enemy. Apologies if I used too many potions or used too many upgrades for newer players to follow. I did finish the run with a spare revive so there is some leeway when it comes to upgrades. It should be noted, at the time of recording I have 472 out of 500 quests completed which gives me a +141.6% XP boost so your levelling rate might be slower.
